Why interviewers ask this

Projects fail. The panel wants to see that you can recognise it honestly, understand why, and carry the lessons forward, rather than hide failures or blame others.

What a strong answer does

  • Set out the goal and how far short you fell, with numbers.
  • Analyse the causes honestly, including your own part.
  • Show what you changed in later projects as a result.

Structure it with STAR

  1. SituationSet the scene in two or three sentences: where, when, what was at stake.
  2. TaskWhat you were responsible for, and what made it hard.
  3. ActionThe steps you took yourself. This should be the longest part.
  4. ResultWhat happened, with numbers if you have them, and what you learned.

Example answer

Situation
We set out to migrate our reporting to a new data warehouse in one quarter so we could retire the old one before its contract renewal.
Task
I was the technical lead, responsible for the plan and the estimate.
Action
By week eight we had moved only 40% of the reports. Looking back with the team, the cause was clear: I had estimated from the number of reports, but a small set of finance reports contained most of the complexity. I told leadership early and proposed a short contract extension rather than a rushed cut-over, then re-planned with the finance reports first.
Result
We finished six weeks late, at the cost of a three-month extension. Since then I size migrations by sampling the hardest cases first, and my next two estimates came in within 10%.

Use it for the shape, not the words: your own story, told in your own words, will always score better.

What interviewers listen for

  • How you framed the problem before you started fixing it.
  • The options you considered and why you picked one.
  • What changed afterwards, and what you would do differently.

Common mistakes

  • A project that failed for reasons that had nothing to do with you, so there is no lesson.
  • Hiding the size of the miss.
  • Blaming others.

Likely follow-up questions

  • How did you tell stakeholders?
  • When did you realise it was failing?
  • What would you do differently?
